Client profile
The client is a Berlin-headquartered e-commerce marketplace connecting over 12,000 European merchants with consumers across the DACH region and the wider EU-27. Their platform processed €5.8B in gross merchandise value in 2025, with peak trading days around Black Friday, Cyber Monday, and pre-Christmas driving 400% volume spikes over baseline. The client operates its own logistics network with same-day delivery in eight European metros.
The challenge
The client's in-house support operation was rated at approximately 4.6 out of 5 during normal trading periods but deteriorated sharply during peak season. In November 2024, average resolution time on Black Friday reached 47 minutes (versus a normal-period average of 18 minutes), CSAT dropped to 3.8, and social media sentiment turned decisively negative during the peak week. Post-peak analysis attributed €4.2M in lost GMV to abandonments during the resolution backlog.
Historically the client had used a mix of temporary German-language staff and outsourced German-language BPO capacity to handle peak. Two structural problems limited this approach. First, German-language BPO capacity across Europe was constrained during the same peak weeks that all German e-commerce companies needed it, driving quality down and price up. Second, the client's platform issues during peak often required multilingual coordination (German customer, French merchant, Dutch shipping partner) that fragmented BPO teams handled poorly.
Regulatory context added complexity. The client is subject to the EU Digital Services Act, and peak-season complaint handling has attracted regulatory scrutiny across the European e-commerce sector. Documented complaint resolution timelines, transparent escalation paths, and cross-border data handling that satisfies GDPR are now table stakes.
Why Corpshore Vietnam
Corpshore Vietnam won the engagement on three qualifications competing German and Eastern European BPO providers could not match: a multilingual delivery model out of a single site (HCMC) with German, English, French, Dutch, and Vietnamese speakers working in the same operations floor; the ability to scale from 48 permanent agents to 180 peak agents with 8-week notice; and Corpshore group experience with EU Digital Services Act and GDPR-compliant operations from prior European client engagements.
The client's procurement team specifically noted our proposal was the only one that quoted a fixed price per contact for peak surge capacity rather than a marked-up hourly rate, aligning our incentives with volume efficiency.
The engagement
Baseline year-round operation of 48 permanent agents (28 German, 8 French, 6 Dutch, 4 English, 2 Vietnamese for internal escalation) with peak-season scaling to 180 agents (108 German, 32 French, 20 Dutch, 12 English, 8 Vietnamese) between November 1 and January 15 annually. All agents work rotating shifts covering 06:00 to 24:00 CET, with overnight coverage from our Corpshore Uzbekistan facility during peak. Client-integrated tooling: Zendesk, the client's proprietary order system, and a custom multilingual case-routing tool built by our IT team.
Approach and methodology
Multilingual pod model. Rather than separate German, French, and Dutch queues that fragment cases requiring cross-language coordination, the team is organized into 12-person pods each including all four European languages plus English. Cases route to a pod based on complexity, not language, and language-switching happens within the pod without transferring the customer.
Corpshore AI-augmented triage. Incoming tickets pass through our internal AI triage layer that predicts case complexity, likely resolution path, and escalation risk. Simple cases (roughly 40% of volume) get first-response templates in the customer's language within 90 seconds. Complex cases route to specialist pods.
Peak-week readiness rehearsals. Every October, the full peak team runs a 48-hour peak-simulation exercise using historical Black Friday traffic replay against the current tooling. The 2025 simulation caught three infrastructure issues that would have broken during real peak.
Results
The 2025 Black Friday period exceeded the previous year in ticket volume by 11% but was handled with a peak resolution time of 14 minutes (versus 47 in 2024) and a CSAT of 4.5 (versus 3.8). Estimated GMV recovery from abandonments avoided was €5.8M against the previous year's €4.2M in lost GMV. Social media sentiment during the 2025 peak was net positive for the first time in the client's operating history.
The engagement extended to include ongoing Trust & Safety operations for platform seller onboarding (24 permanent moderators, launched in month 15).

The multilingual pod model changed our operational reality. Cases that used to bounce between three queues and take an hour to resolve are now closed inside one pod in under 10 minutes. Corpshore Vietnam is now our largest external support partner, and we are extending them into moderation and trust and safety.
Enduring value
The peak-simulation methodology developed for this account is now Corpshore's standard practice for peak-season e-commerce clients. The multilingual pod structure is being replicated for two additional European e-commerce clients in the current pipeline. For the client, the platform tooling and case-routing logic built during the engagement is reusable across future peak seasons without re-investment.
