Client profile

The client is an Amsterdam-headquartered pan-European logistics and freight forwarding company with annual revenue of approximately €8.2B. Operations span 34 European countries with 480+ facilities and a fleet of over 12,000 vehicles. Real-time visibility across the logistics network is critical for customer service, operational efficiency, and regulatory reporting. The client's data platform processes billions of events daily from vehicle telematics, warehouse management systems, customer portals, and supplier integrations.

The challenge

The client's data pipeline architecture had been built incrementally over 15 years, resulting in a heterogeneous stack including legacy Oracle databases, Kafka clusters of varying versions, home-grown ETL scripts, and multiple analytics warehouses. End-to-end event latency (from vehicle telemetry emission to operational dashboard visibility) averaged 4.2 seconds during normal load, spiking to 15+ seconds during peak. Data freshness SLA breaches averaged 12 per month, and pipeline downtime averaged 4.2 hours monthly across the system.

Business impact was quantifiable and increasing. Every 100 milliseconds of additional dashboard latency correlated with a measured reduction in dispatch efficiency across the client's operations centers. Customer-facing shipment tracking accuracy issues were cited in 34% of customer complaints. The board had commissioned an infrastructure modernization program with a mandate to reduce end-to-end latency by 10x and eliminate SLA breaches within 18 months.

The client had internal data engineering capacity of 42 engineers but they were fully occupied on maintenance and cannot-fail production support. Attempts to backfill new-build capacity through Amsterdam hiring had produced 4 hires in 18 months against a target of 20. Amsterdam senior data engineers were commanding €120,000-150,000 total compensation with 6-8 month hiring cycles.

Why Corpshore Vietnam

Corpshore Vietnam was selected on three qualifications: our data engineering bench in HCMC with proven experience on Kafka, Snowflake, Databricks, and cloud-native streaming platforms; our proposed engagement model that combined new-build capacity with a two-phase knowledge transfer to the client's internal team; and our documented experience with GDPR-compliant data engineering (relevant for the client's cross-border European operations).

The client's data platform lead specifically noted that our proposed technical architecture (streaming-first, Kafka Streams and Flink combination, Snowflake as the analytical layer) matched their strategic direction more precisely than the batch-oriented approaches proposed by two competing vendors.

The engagement

22 data engineers (14 in HCMC, 8 in Hanoi) plus 4 senior architects and 3 SRE specialists. Team composition: 4 senior data engineers with Kafka/Flink expertise, 8 mid-level data engineers, 6 junior data engineers, 4 platform architects (2 focused on streaming, 2 on warehouse and lakehouse), 3 SRE specialists for pipeline observability and reliability. Team works Amsterdam business hours (13:00 to 22:00 ICT to align with 8:00 to 17:00 CET) with weekly business reviews on Thursdays at 14:00 CET.

Approach and methodology

Streaming-first architecture. Rather than incrementally optimizing the existing batch-oriented pipelines, the team designed a streaming-first architecture based on Kafka Streams for stateful processing and Flink for complex event processing. Legacy batch pipelines run in parallel during migration to ensure zero data loss.

Progressive migration by data domain. Vehicle telemetry pipeline migrated first (months 2-4), warehouse management second (months 4-6), customer portal third (months 6-8), supplier integration fourth (months 8-10). Each domain migration includes verification against the legacy pipeline output for 30 days before legacy retirement.

Observability and reliability engineering. The team built comprehensive distributed tracing (OpenTelemetry), SLO-based alerting, and self-healing capabilities into the new architecture from day one. Pipeline downtime dropped from 4.2 hours monthly to 24 minutes monthly by month 8.

Results

By month 8, end-to-end latency had dropped from 4.2 seconds average to 340 milliseconds (a 92% reduction). Data freshness SLA breaches dropped from 12 monthly to 1 monthly. Pipeline downtime dropped from 4.2 hours monthly to 24 minutes monthly. Estimated annualized business value from dispatch efficiency improvement and customer complaint reduction: €14M. The client's board formally cited the engagement in the 2026 annual report as a strategic infrastructure milestone.

The engagement continues into a second phase covering the client's data science and ML platform buildout, positioning the client for AI-driven route optimization and demand forecasting capabilities.
